How We Achieve 1–3% Reply Rates on 100K+ Monthly Emails

·Ellipse Automation

Most agencies that try cold email give up after a few weeks. They send a few thousand emails, get crickets, and conclude that "cold email doesn't work."

It does work. But not the way most people do it.

We send over 100,000 emails per month for our clients and consistently maintain 1–3% positive reply rates. Here's the framework.

Why most cold email campaigns fail

The typical approach: buy a list, write one generic sequence, blast it out, hope for the best.

The result: 0.1% reply rate, spam complaints, burned domains, and the conclusion that outbound is dead.

Three things kill cold email campaigns:

  • Bad targeting - Sending to people who will never buy
  • Generic copy - Messages that could be sent to anyone
  • Poor infrastructure - Emails that never reach the inbox

Fix all three, and cold email becomes your most predictable revenue channel.

Pillar 1: Segmentation over personalization

The industry obsession with AI personalization is misguided. Writing "I saw you went to [University]" doesn't make a bad offer relevant.

Our approach is different. We identify 3–5 tightly-defined audience segments based on:

  • Industry and company size
  • Specific pain points or triggers
  • Technology stack or current solutions
  • Recent events (funding, hiring, expansion)

Then we write sharp, relevant copy for each segment. When the message speaks directly to someone's situation, it feels personal - because it is. Just not at the surface level.

Better segmentation beats surface-level personalization every single time.

Pillar 2: Copy that starts conversations

Cold email copy has one job: get a reply. Not close a deal. Not explain your entire service. Just start a conversation.

Our principles:

  • Short - Under 100 words. Busy people don't read essays.
  • Specific - Reference the segment's actual pain, not generic business challenges.
  • One CTA - Ask for one thing. A 15-minute call. A yes or no. Not "let me know your thoughts."
  • No attachments, no links - They kill deliverability and make you look like spam.

Every subject line, opening line, and CTA gets A/B tested. We test in small batches, measure reply rates, and scale what works.

Pillar 3: Infrastructure that delivers

You can write the best email in the world, but if it lands in spam, nobody sees it.

Our infrastructure includes:

  • Aged domains - New domains get flagged. We use domains that have been warming for months.
  • Warmed sending accounts - Each account goes through a systematic warm-up before any campaign email is sent.
  • SPF, DKIM, and DMARC - Full email authentication on every sending domain.
  • Deliverability monitoring - We track inbox placement rates and rotate accounts that show degradation.
  • Volume distribution - No single account sends more than 30 emails per day. Volume is distributed across hundreds of accounts.

This is the piece most agencies skip - and it's the piece that makes everything else work.

The metrics that matter

Forget open rates. They're unreliable since Apple's Mail Privacy Protection.

Track these instead:

  • Positive reply rate - Interested replies divided by emails sent. Target: 1–3%.
  • Meeting booked rate - Meetings divided by positive replies. Target: 30–50%.
  • Emails per meeting - Total emails sent divided by meetings booked. Target: under 500.

If your emails-per-meeting ratio is above 1,000, your targeting or copy needs work. If it's under 300, you've found a winning segment worth scaling.

Compounding returns

The real magic of cold email at scale is the feedback loop. Every week of data makes the next week better.

  • Segments that convert get more volume
  • Segments that don't get cut or retargeted
  • Copy that performs gets iterated on
  • New angles get tested against controls

Month 2 outperforms month 1. Month 3 outperforms month 2. The system compounds - which is exactly why agencies that commit to outbound for 3+ months see dramatically different results than those who try it for 3 weeks.
